Advice is a sequence,not an event.

Every engagement moves through the same three stages. Knowing which one you are in — and what it asks of you — is critical enabler for success. The order never varies; the pace does.

Stage one — Frame

What is the decision, really?

The real question, found first.

Nothing is proposed yet. Most engagements are mis-framed before they begin, so we settle the decision that actually matters — and what a good outcome looks like to the people who will live with it. It is the shortest stage, and the one that saves the most time later.

Stage two — Weigh

What does the evidence bear?

Every assumption, tested plainly.

Judgment forms here, and not before. We examine the assumptions everyone has stopped examining, follow the value to where it actually sits, and set the trade-offs out plainly to incorporate evidence. An answer has to survive the argument before it is presented for decision.

Stage three — Embed

Does it hold once we leave?

The decision, made permanent.

A recommendation is not an outcome. We support while the decisions are carried into the organization to ensure it transforms the people and the underpinning systems and processes. What remains afterwards is capability, adoption and knowledge.
